KeyNova Master Sales & Marketing Strategy
Window: FY 2026–27 (Apr-2026 → Mar-2028). North-star metric: 2,000 paying properties by end of FY27 with ₹120 Cr ARR and NRR ≥ 115%.
1. The opportunity in one slide
| Vector | Number | Source / logic |
|---|---|---|
| Total accommodation units (organised + branded) | ~75,000 | FHRAI/Hotelivate 2025; counts hotels ≥10 keys + resorts + serviced apartments |
| F&B outlets (organised, GST-registered) | ~110,000 | NRAI India F&B report 2025 |
| Organised PG / coliving beds | ~600,000 (≈4,000 properties) | Stanza, Zolo, Colive, Your-Space etc. |
| Organised homestays / vacation rentals | ~25,000 | MakeMyTrip + Airbnb host data, state tourism boards |
| Total addressable properties | ~214,000 | sum, deduped |
| Properties already on some SaaS PMS | ~38% (~80,000) | bottom-up from competitor public claims |
| Greenfield (no PMS or Excel/legacy) | ~134,000 | — |
| Realistic 3-year SOM @ 1.5% capture | ~3,200 properties | conservative |
Translation: even at ~1.5% capture of the addressable base, KeyNova clears 3,000+ properties. We don't have to win the market — we have to win our beachheads exceptionally well.

+ 4 SEs + 8 SDRs led free partners by writers + SEO
India-wide regional trial 14d end of Y1 + 6 events/yr
Pillar 1 — Enterprise Direct Sales (Hotel chains, 4-5★ standalones)
- Target accounts (Year 1, top 200): Lemon Tree, Sarovar, Royal Orchid, Pride, Treebo, FabHotels, Cygnett, Justa, Della Resorts, Della Adventure, Niraamaya, Evolve Back, Postcard, Mahindra Holidays, Sterling, Ananda, Banyan Tree India, plus the ~150 standalone 5★ properties not on Opera.
- Motion: named-account, multi-threaded, 6–12 month sales cycles, average deal size ₹18-40 lakh ACV for chain + per-property fees.
- Why we can win: Opera/Protel are slow + expensive + on-prem; our cloud + Hindi UI + GST e-invoice + revenue-strategy module differentiate.
- Anti-pattern to avoid: do not chase Taj, Oberoi, ITC, Marriott India in Year 1 — those are 24-month sales with strong incumbent contracts. Plant flags via partnerships instead (e.g., consultants who advise them).
Pillar 2 — Inside Sales (3★ SMB, single-property + small group)
- The volume engine. This is the meat of the carpet bomb.
- Target: 3★ properties (50–150 keys), boutique 4★, resort properties 20–80 keys, mid-market standalone restaurants with 2+ outlets.
- Motion: SDR books → AE demos in 48h → 2-week trial on KeyNova sandbox → proposal → ₹6-12 lakh annual contract (PMS + POS + channel + payments).
- Geographies (Year 1 priority): Mumbai/Pune, Bengaluru, Delhi NCR, Hyderabad, Chennai, Goa, Jaipur, Kochi, Coimbatore, Indore, Dehradun, Shimla, Ooty, Munnar, Udaipur. Tier-1 + key tourism circuits first.
- Tools: Salesforce (CRM), Apollo + Lusha (prospecting), Aircall (dialer), Gong (call recording), Zoom + native KeyNova sandbox.
Pillar 3 — Product-Led Growth (Homestays, PGs, F&B owners)
- Self-serve sign-up + 14-day free trial. Credit card only at conversion.
- Target: sub-25-key homestays, AirBnB superhosts, 1-2 outlet restaurants, small PG operators (10-30 beds).
- Pricing: ₹2,499/mo starter (1 property, up to 10 keys/15 beds) — credit card or UPI mandate.
- Activation magic moment: first reservation imported from MakeMyTrip / Booking.com via channel manager in under 10 minutes. Instrument and optimise this relentlessly.
- Why this matters: these accounts are individually small but (a) they feed our content/SEO flywheel via reviews, (b) they upgrade to multi-property as they grow, (c) they're a sales lead source (their consultants/franchise parents see them using KeyNova).
Pillar 4 — Channel Partners
- Hardware vendors — Star Micronics, Epson, Posiflex (printers); Honeywell, Zebra (scanners); door lock vendors (Onity, Salto, Be-Tech, Vingcard); IPTV/PMS interface vendors. Co-sell agreement, 20% revenue share Year 1, 15% recurring thereafter.
- Consultants / advisory firms — Hotelivate, HVS, JLL Hotels, HotStats, Horwath HTL, Noesis, regional consultants. Referral fee 10% of Y1 ACV.
- OTA account managers — informal champions inside MakeMyTrip, Goibibo, Booking.com, Agoda; not contracted but cultivated with quarterly dinners and early access to features that benefit OTA-direct bookings.
- System integrators — local IT-shops in Tier-2 cities that already sell to hotels. They get 30% Y1 share + 20% recurring + ₹50k onboarding bounty in exchange for first-line support.
Pillar 5 — Content + Inbound + Events
- Content — own the SERP for "PMS India", "hotel software India", "GST e-invoice hotel", "channel manager India", "restaurant POS India", "PG management software" — 60+ pillar articles in Year 1, EN + Hindi.
- Events — sponsor / present at 6 anchor events annually: HICSA (Apr), FHRAI Convention (Sep), HOTREMAI (May), FHRAI Western (Aug), NRAI India Food Forum (Nov), India Hospitality Showcase (Jan). Plus ~12 regional state-association events as silver/bronze sponsors.
- Webinars — fortnightly "Revenue Strategy Friday" featuring a guest GM/RevMan + KeyNova product walkthrough. Build a 5,000-strong industry list.
- Owned media — The KeyNova Index — quarterly Indian hospitality benchmarking report (ADR, OCC, RevPAR by city/star-rating), released to press. Becomes a citation hook for tier-1 PR.

4. Budget envelope (FY26 + FY27 combined)

| Total | 19.5 | 51.2 |
Funding assumption: Series A closes by end of Q1 FY26 with ₹100-120 Cr post-money, providing 30 months of runway at this burn. **If Series A slips
60 days**, defer pillars 1 (enterprise) and 5 (events/brand) — keep pillars 2 (inside sales), 3 (PLG), and 4 (channel) running.
5. Risks and mitigations
| Risk | Probability | Mitigation |
|---|---|---|
| eZee/IDS price-cuts in response to our entry | High | Compete on TCO incl. integration savings; never match on price below floor |
| Channel conflict between direct AE and partner | Medium | Deal-registration portal; first-to-register wins for 90 days |
| Indian SMB churn is structurally ~25%/yr | High | Strong CS team, annual contracts (not monthly), prepay incentive |
| Cash runway if Series A delays | Medium | Defer brand burst (₹6.5 Cr); freeze enterprise hires; keep PLG |
Product gaps flagged in audit (property-1-readiness-audit-2026-04-28) | Confirmed | Sales pre-qualifies on gaps; CS heavy-handhold for first 5 lighthouse customers |
| Competitive M&A (eZee+Cloudbeds rollup) | Medium | Differentiate on India-native compliance + open API + RM module |
| Regulatory — DPDPA enforcement | Low-Med | We're already compliant; sell it as a wedge |
6. What we will NOT do
This is as important as what we will do.
- Will not chase Taj/Oberoi/ITC/Marriott in Year 1. ROI on enterprise hotel chains with entrenched Opera/Protel is negative for ~24 months.
- Will not undercut on price below floor (₹X per key per month). Discounting destroys SaaS unit economics.
- Will not white-label for the first 18 months. Brand-building first.
- Will not enter Middle East / SE Asia before completing the India playbook (~Q2 FY27).
- Will not build a marketplace / app store until 500+ paying properties.
- Will not over-promise compliance certifications we don't yet hold (ISO 27001 in flight; PCI DSS scope only on payment-service).
- Will not sell month-to-month contracts outside the PLG tier — kills CAC payback.
7. Decision rights
| Decision | Owner | Consulted | Informed |
|---|---|---|---|
| Pricing changes | CEO | CFO, VP Sales, Head of Product | All employees |
| Discounts > 15% | VP Sales | CFO | CEO |
| Discounts > 25% | CEO | CFO, VP Sales | Board |
| Channel partner contracts | Head of Partnerships | Legal, VP Sales | CEO |
| Brand campaigns > ₹50 lakh | Head of Marketing | CEO, CFO | Board |
| Enterprise contracts > ₹50 lakh ACV | VP Sales | CEO, Legal | CFO |
