Channel and Partnership Strategy
The goal: by end of FY27, 30% of pipeline comes through partners (hardware vendors, consultants, system integrators, OTA referrals). Channel is a force multiplier — done right, every salaried KeyNova rep effectively has 5-10 free distributors generating qualified leads.
1. Why channel matters in Indian hospitality
| Reason | Implication |
|---|---|
| Trust is relationship-driven | Owners listen to their consultant before they listen to a salesperson |
| Hardware lock-in dictates PMS choice | Door-lock vendor recommends our PMS, we win the deal |
| Geographic dispersion | Field-coverage in Tier 2/3 cities is cheap via local SIs |
| Compliance specialists exist | GST consultants who recommend us bring buyers |
| OTA partnerships drive credibility | A MakeMyTrip-recommended PMS earns trust by association |
| Cost of direct sales is high | Channel commission < direct CAC for SMB-mid market |
2. Partner categories
Category A — Hardware vendors
Who: companies selling hospitality hardware that integrates with PMS.
Examples:
- Printers: Star Micronics, Epson POS, Posiflex India

- Key-card encoders: same vendors as locks

- Payment terminals: Pine Labs, BharatPe, Mosambee, Ezetap

- Customer retaining for 90 days minimum
- No deal-registration conflict outstanding

5. Deal registration
The pact
Partner registers a prospect via the partner portal before KeyNova direct sales engages. Registration grants:

- After 90 days without progress, partner can re-extend or the deal opens up
What can be registered

- Not already in KeyNova's CRM as an active opportunity (Stage 2+)
- Specific to a property name (not "any hotel in Goa")
- With named champion contact
- Realistic close potential within 6 months
Approval timeline
- Partner submits via portal
- KeyNova reviews within 5 business days
- Accepted, rejected (with reason), or duplicate (with linked existing deal)
Conflict resolution
- Partner vs. Partner: first to register wins
- Partner vs. Direct: first to register (if direct is Stage 2+ in CRM with timestamp, direct wins; otherwise partner wins)
- Disputes: escalated to VP Partnerships within 7 days

11. KPIs

| Total partners signed | 35 | 80 |
| Producing partners (1+ closed deal) | 18 | 50 |
| Partner-sourced pipeline (₹ Cr) | 12 | 60 |
| Partner-sourced closed-won (₹ Cr) | 3.5 | 25 |

| Average deal size | ≥ ₹8 lakh ACV (T2+) |
| Time to first deal post-onboarding | < 120 days |
| Partner CSAT (KeyNova as partner) | ≥ 4.0/5 |
12. Conflict zones we anticipate
| Conflict | How we resolve |
|---|---|
| Channel cannibalises direct sales | Deal-reg is sacrosanct; both sides have aligned comp |
| Two partners chasing same account | First-to-register wins; weekly conflict review |
| Partner under-performs but stays in program | 12-month review; offer downgrade or program exit |
| Partner sells against us | Immediate program suspension; legal review |
| Partner uses our IP poorly (bad case study, off-brand) | First warning, then suspension |
| Customer prefers direct over channel | Customer choice respected; partner gets cash bounty if registered |
13. Anti-patterns we will avoid
- No exclusive territories. Multiple partners can sell anywhere.
- No re-seller model with margin discretion. Partners refer; KeyNova prices.
- No partner-managed customer relationships post-sale. CSM is always KeyNova.
- No "tier-pay-to-play" — tier rules are revenue-based, not paid.
- No incentive to sell to wrong-fit customers (commission clawback on early churn).
- No "white-label / re-brand" of KeyNova by partners (until Year 3 evaluation).
14. Year-1 specific milestones
| Quarter | Milestone |
|---|---|
| Q1 FY26 | Partner program announced; first 5 hardware + 2 consultant signings |
